What Actually Changes When You Switch Mid-Program
The first post on this topic covered why requalifying a vendor mid-program costs more than buyers expect. This one covers the mechanism. Vendor requalification mid-program isn’t a paperwork exercise. It resets a verification process that was never designed to run twice on the same part, and it does it while your production schedule is still live. Here’s what actually happens under the hood, and what it means for how you plan the switch.
First Article Inspection Doesn’t Carry Over
In aerospace and defense work, a first article inspection under AS9102 verifies that a specific production process, at a specific facility, with specific tooling, produces a part that conforms to the engineering drawing. That verification is tied to the process, not just the part number. AS9100 Rev D, clause 8.5.1.3, requires a new full or partial FAI whenever a change invalidates the original results, and tooling changes and production process changes are explicitly named triggers under AS9102 section 4.6, according to guidance published for Boeing’s supplier base. Move a part to a new vendor and you’ve changed the process by definition, whether or not the print changed at all. That means a new FAI report, new ballooned drawings, and new dimensional verification against every design characteristic on the part, not a signature transferring the old one over.
Automotive programs see the same reset under a different name. A part or process change typically triggers a new Production Part Approval Process (PPAP) submission, the AIAG-standardized framework that requires a supplier to demonstrate, with sample parts and documented evidence, that a new or changed production method can consistently meet requirements before it ships production volume. Depending on your OEM’s submission level, that can mean full supporting data and, in some cases, an on-site process review before the new vendor is cleared to run your part at all.
Tooling and Fixturing Transfer Is Not a Shipping Problem
Moving a mold, a fixture, or a set of gauges from one vendor to another sounds like logistics. It isn’t. Tooling built around one shop’s equipment, work-holding, and process doesn’t automatically perform the same way on a different machine, in a different cell, run by a different setup. Fixtures often need requalification in their own right: verifying that locating features still hold the part to print tolerance on the new equipment, that wear from the prior program hasn’t drifted the tool out of spec, and that any process-specific adjustments the original vendor made informally never got documented anywhere the new vendor can see. None of that shows up on a shipping manifest, and all of it has to happen before the new vendor’s FAI or PPAP submission can even start.
The Schedule Math of Switching While a Program Is Live
Requalification during an active program doesn’t happen in a vacuum. The new vendor needs lead time to review the full technical data package, not just the drawing. Tooling transfer and requalification has to complete before a first article can be cut. The FAI or PPAP cycle itself takes real calendar time, especially if the first attempt turns up a nonconformance and triggers a second round. And all of this is happening while your existing supply, good or bad, is still the only thing standing between your build schedule and a shortage. Buyers who treat a vendor switch as a same-week swap are almost always working from the assumption that requalification is a formality. It isn’t. It’s a verification process with its own dependencies, and skipping steps to hit a date is exactly how a rushed FAI turns into a field issue three months later.
